The Operator Workshop

From technician to operator in 48 hours.

Two days. One number you've never seen. One plan you'll actually run.

You built a 7-figure brand by doing everything yourself. That worked, until it became the ceiling. This workshop doesn't take the business off your hands. It puts you above it.

01

You, right now

It's Sunday evening. You have 14 things that all feel urgent. Five marketing angles that all might work. An agency asking for direction, a freelancer waiting on feedback, and a head full of ideas you haven't written down because writing them down makes the list longer.

You don't have an ideas problem. You have a deciding problem.

Every consultant offers to take work off your plate. Almost none of them fix the actual issue: you can't see your own business clearly from inside it, so every decision costs more energy than it should.

That's the job here. Not more hands. Clear eyes, one plan, and you running it.

02

What happens

Before we meet

The Diagnosis

The Number

Two weeks before the workshop you give me read-only access to your store, email platform, ads and analytics, plus a brain dump of everything that's circling. I go through the data properly.

I come back with The Number: at least one metric you have never seen that changes what matters. The agenda for our two days gets built from your data, not from a template.

If the diagnosis doesn't surface a number like that, we cancel before day one and you pay nothing. More on that below.

Day 1

See it clearly

Villain Wall
  • The diagnosis goes on the wall first. No tactics until it's up.
  • The Villain Wall: every idea, angle, market and project that's competing for your attention gets named, dated and parked in a written backlog. Not killed. Parked. Your brain gets it back later.
  • Positioning lock: one customer, one enemy, one message. The rest goes on the wall.
  • Your success metric, locked: one number, the baseline validated, the target set.

We close day one with dinner in Haarlem. There's a reason for the dinner. See the guarantee.

Day 2

Run it yourself

Ownership Map Race Plan
  • The ownership map: who decides what, for every provider you work with. For each one: are they reporting to you, recommending to you, or directing you? Most founders have never made this explicit. It's where the cognitive load lives.
  • The Race Plan: your next two quarters as checkpoints, not as a wish list.
  • A weekly operating cadence built around your actual week, not an ideal one.
  • And before we close, we ship one growth play live, in the room, together. Last time it was a rewritten post-purchase flow, live in the account before the founder drove home.
After

The 30-day tail

  • Everything lands in a private hub: the plan, the map, the metric, the backlog.
  • 30 days of async access to me for unblocking questions.
  • A 60-minute review call at day 30: we score the first checkpoint against your baseline.

What this is not: media buying, ongoing management, or me building things for you after the room. The whole point is that you don't need that anymore.

Last time, the diagnosis found this

1.08

Lifetime orders per buyer, at a $2M brand. Ever.

92% of customers never came back. The founder had been buying traffic for a leaky bucket for a year and nobody had told him. That one number set the entire plan.

03

Proof

I'll tell you about the prototype honestly, because the ending is the best part.

A premium athletic apparel brand, $2M a year, founder-run. The prep diagnosis found the 1.08 number. Two days in Haarlem produced one positioning, one metric, a race plan, an ownership map covering every provider, and a post-purchase flow rewritten and live before he left.

Defined direction lifts the cognitive load. It lets me become the operator instead of the technician.

The founder, end of day two

Three days later he cancelled the follow-on retainer I'd proposed. He wanted to run the plan himself.

That is not the failure of this product. That is the product. If you leave these two days needing me, I did it wrong.

04

The price, and why

€12,500

Flat, ex VAT · Haarlem by default, dinner on day one included · On-site anywhere in Europe at cost

What you're paying for:

  • A diagnosis that has found six-figure leaks in businesses whose founders watched the dashboard daily.
  • Decision compression. Founders circle the same five priorities for six months. We resolve them in two days, on your data, with you in the room.
  • One growth play live before you leave, so the plan starts paying before the invoice clears.
  • A plan that ends dependencies instead of creating one. This costs about a month of a fractional CMO. The difference is that after these two days, you keep the capability.

No payment plans, no tiers, no "options call". One product, one price.

05

The guarantee, in two parts

1. The Number, or don't come

If the prep diagnosis doesn't surface at least one metric you've never seen that changes your priorities, we cancel before day one. You pay nothing.

2. The day-one gate

At dinner after day one I ask you one question: will day two pay for this whole workshop many times over? If your honest answer is no, we stop there. You pay nothing, and you keep everything we made.

I can offer this because the fit call filters hard, and because I've watched what these two days do to a founder's face. If that sounds cocky, good. Hold me to it.

06

Fit

Who this is for

  • Founder-operators of 7 and 8 figure ecommerce brands.
  • You ARE the marketing department, or close to it. Solo or with a small team.
  • Drowning in options, not in ideas.
  • You don't want to hand the business off. You want to run it, better, from above instead of from inside.

Who it's not for

  • Founders who want someone else to take marketing over entirely. Different conversation, and I'll tell you that on the call.
  • Brands under 7 figures. The diagnosis needs data to bite.
  • Anyone shopping for a team training day or an AI magic wand. AI shows up in my work as a lever, not as the show.
  • Founders who won't look in the mirror. The villain wall has your handwriting on it too.

07

How it works

1

Book the fit call. 30 minutes, with me, no slides. One question each way: is your brand ready for the diagnosis, and are you ready to operate.

2

If it's a fit: we lock a date, sign one short agreement, 50% deposit. Nothing starts before paper. You'd want the same discipline in your own deals.

3

Access checklist, read-only. Then two weeks of diagnosis.

4

The Number lands in your inbox.

5

Two days. Haarlem or your office.

6

The hub, the 30-day tail, the day-30 checkpoint.

I run at most two of these per month, and the diagnosis takes two weeks, so plan on a date 3 to 4 weeks out.

08

What happens after (usually nothing)

Most founders take the plan and run it themselves. That's the design.

If you want me to stay in the picture, there are two doors, and you have to open them yourself:

Quarterly Gate Review

A half day, once a quarter. We score the metric against the baseline, re-cut the race plan, and I leave again. €2,500 per gate.

Embedded operator

Only for founders with a real team to hand things to. Separate conversation, from €8k per month.

House rule: there is no upsell conversation during the two days. If you want more, you bring it up at the day-30 checkpoint. Not me.

Two days. One number. One plan.

30 minutes, no slides, one honest question each way. If it's not a fit, I'll tell you on the call.
